NPS Calculation Examples for Different Response Distributions
Seeing the formula applied to different response patterns makes it easier to build intuition for what a given NPS actually reflects. Below are five worked examples, each with a different mix of Promoters, Passives, and Detractors, using the same formula every time:
NPS = % Promoters − % Detractors

Example 1 — Lopsided Toward Promoters (Strong Score)
200 responses: 150 Promoters, 30 Passives, 20 Detractors
% Promoters = 150 ÷ 200 × 100 = 75%
% Detractors = 20 ÷ 200 × 100 = 10%
NPS = 75 − 10 = 65
Result: NPS = 65 (Excellent tier). With three-quarters of respondents actively enthusiastic and only 1 in 10 unhappy, this pattern signals strong word-of-mouth potential and a customer base that’s likely to keep buying. Companies posting scores in this range are usually outperforming even their own industry’s upper quartile.
Example 2 — Balanced but Positive
100 responses: 60 Promoters, 25 Passives, 15 Detractors
% Promoters = 60 ÷ 100 × 100 = 60%
% Detractors = 15 ÷ 100 × 100 = 15%
NPS = 60 − 15 = 45
Result: NPS = 45 (Great tier). A solidly positive score with a meaningful Promoter base and a modest Detractor group. This lands above the median for most industries in the NPS benchmark table, signaling healthy — though not exceptional — loyalty.
Example 3 — Heavy Passive Middle
100 responses: 35 Promoters, 50 Passives, 15 Detractors
% Promoters = 35 ÷ 100 × 100 = 35%
% Detractors = 15 ÷ 100 × 100 = 15%
NPS = 35 − 15 = 20
Result: NPS = 20 (Good tier). Note that this score looks similar in magnitude to Example 4 below, but the underlying customer base is very different — half of all respondents are Passives here, meaning most customers are satisfied enough not to complain but not engaged enough to actively refer anyone. A large Passive block like this is often a sign of an undifferentiated product: customers don’t dislike it, but nothing about it inspires advocacy. The fix usually isn’t about damage control (few Detractors) — it’s about giving Passives a specific reason to become Promoters.
Example 4 — Polarized Response (Same Score, Different Story)
100 responses: 40 Promoters, 20 Passives, 40 Detractors
% Promoters = 40 ÷ 100 × 100 = 40%
% Detractors = 40 ÷ 100 × 100 = 40%
NPS = 40 − 40 = 0
Result: NPS = 0 (borderline Needs Improvement / Good). This is a genuinely different situation from a low-but-uniform score — 40% of customers love the product and 40% actively dislike it, with few people in between. That kind of polarization often shows up when a product serves two distinct customer segments unevenly well, or when a recent change (a price increase, a redesign, a policy shift) pleased one group while alienating another. Example 5 — Detractor-Heavy (Warning Sign)
50 responses: 10 Promoters, 10 Passives, 30 Detractors
% Promoters = 10 ÷ 50 × 100 = 20%
% Detractors = 30 ÷ 50 × 100 = 60%
NPS = 20 − 60 = -40
Result: NPS = -40 (Needs Improvement). A firmly negative score with three times as many Detractors as Promoters. This pattern warrants urgent follow-up on the open-ended “why” comments from Detractors specifically — at this ratio, negative word-of-mouth is likely already outweighing referrals, and the priority is identifying the one or two recurring complaints driving the bulk of the low scores rather than trying to fix everything at once.
What These Examples Show
The same final number can come from very different underlying distributions — Examples 3 and 4 both land near 20 and 0 respectively, but a heavy-Passive base and a polarized base call for different responses even at similar scores.
